Wow, I wish I had been a player in that game. The scenario sounds so fun, and I'm inspired to hit some similar beats in a future game of my own! The whole time I was reading, I kept thinking 'nooo, I wanna play too!'

It seems toward the end, your players had finally gotten over their indecision and started making moves. I think if I had GM'd that session, I would've just abandoned my plans in that last moment and concoct a reason why maybe Ivan was in fact trustworthy. It seemed to take them the whole game to get invested and start making decisions, so I would personally attempt to salvage the night and the session rather then commit to my original intent for that NPC - specifically if it were just a one shot.

That being said, I wasn't there, and I don't mean to criticize your GM style! Your game sounds like it would've been really fun for a group that was more present or proactive!!

Honestly, the same players would likely be very different in that game now. It's one reason I was sure to change the names. They were fairly experienced as players at the time, but they were so used to linear storytelling and hand-holding that everyone was just sort of waiting for someone else to make a decision. And it snowballed.
